I'm needing to double glow the plugs before starting, sometimes 3 times, otherwise there is smoke from the exhaust and a very rough idle.

Before I start throwing money at the problem, can someone point me in the right direction?

Check your battery voltage. Should be around 12.5V for a healthy one.

However I would bet on glowplugs personally. I use NGK's with success.

Plugs changed - old ones were completely black with white tips. Well see if the new ones make any difference.

Once you have the intercooler off the glow plugs are a doddle to get to. You do need a deep socket though.

Honestly the longest part is removing and re-installing the intercooler.
